Product Team Maturity Assessment

A product team maturity assessment asks each team member how the team works today across a few areas of product management, then combines the answers into a team profile. RetroPop's version has 24 questions in six dimensions with five behaviour-based answers each, keeps individual answers private, shows where perceptions differ, and turns the weakest area into a focused retrospective with owned actions.

When to use Product Team Maturity Assessment

  • Once a quarter, to step back and see how product, design and engineering work together.
  • When a team is new, has changed, or feels busy without moving outcomes.
  • Before planning, to choose which way-of-working improvement matters most.

Purpose: Assess how your product team works today across six areas, see where the team agrees and differs, and turn the biggest opportunity into a focused retrospective with owned actions.

The prompts

  • Assessment

How does our product team work today?

How to run a Product Team Maturity Assessment: step by step

  1. 1

Answer the assessment · 12 min

Share the invite link. Everyone answers the 24 questions on their own; individual answers stay private. Move on once everyone has submitted.

  2. 2

Review team results · 10 min

Walk through the team profile: strengths first, then the lowest dimensions and any big differences in perception. Ask where the results feel right and where they surprise people.

  3. 3

    Choose a focus · 5 min

Agree one or two dimensions to work on (the suggestion is the biggest actionable opportunity) and create the retrospective. Plan to reassess in about 90 days.

Example

Notes a software team might write:

Customer Understanding & Discovery

  • Team score 2.1 (closest to Emerging)
  • B1 · How regularly do we conduct customer research? Answers range from 1 to 4

Expected outcome: An individual and team maturity profile across six dimensions, the areas where perceptions differ, tailored recommendations, and a retrospective focused on the biggest opportunity.

Facilitation tips

  • Answer for the team as it works today, across product, design and engineering.
  • Scores are averages to start a conversation; the level names are orientation, not a grade.
  • Reassess about every 90 days with the same team to see what changed.
  • A diagnostic for the team's own improvement, not a certification or a measure of company quality. Never use it to rank teams or people.
  • You don't need level 5 everywhere: aim for the level that helps your team deliver value.

Running Product Team Maturity Assessment in RetroPop

Everyone answers 24 questions on their own, one at a time, with progress saved as they go. Answers stay private; the team sees an aggregated profile across six dimensions with strengths, gaps, differences in perception and recommendations, and creates a focused retrospective from it in one click.

Each stage comes with instructions for the facilitator and the participants and a suggested timer you can adjust. Teammates join with a link and their name; no account needed.
